The best day to hire a VA is the day you catch yourself doing something at 9pm that another person could have done at 9am.

Not when you're " ready."
Not when revenue hits some number.

The signal is YOU,
at your kitchen table,
manually entering ACORD data or chasing a COI,
doing work that costs your business nothing to delegate and everything to keep.

Agencies spend thousands on AMS and CRM platforms and use maybe 15% of it.

The software was never the problem. The problem is that consistent usage takes daily discipline nobody on the team actually owns.

3 CRM habits worth setting up this week:

1. Required fields on every new contact, so no lead enters blank
2. One pipeline stage that means "follow up today," with a saved filter view someone checks every morning
3. Auto-tagging by lead source, so you can see what's actually bringing in business

Setup takes 10 minutes. Keeping it alive takes someone checking that filter every single day, chasing every "follow up today" contact, and tagging every lead that comes in.

That "someone" is the catch. If it's you, it won't survive your first busy week. This is the exact work a trained VA owns, so the system runs whether or not you're slammed.

Build the habits this week. Then decide who keeps them breathing.

Your VA is only as good as your documentation.

If onboarding is "watch me do this once," you'll teach the same task again in four months. And again after that.

The fix is boring. Record the screen while you do the work. Save the video. Write down the three things that go wrong. That's an SOP.

What it buys you: the next hire learns from the recording instead of from you, and the process stops living in one person's head.

There's a second benefit people skip past. Nobody's holding the system hostage. Everyone knows what good looks like.

Here's what a lean tech stack looks like when it's built on purpose instead of bolted together over 10 years.

Four tools. That's the whole spine of a small agency running way above its headcount.

Most insurance agencies aren't stuck because they don't know what to do.

They're stuck because they're not doing it.

Talk to almost any agency owner and they'll tell you the same things. They need better systems. They should be writing down their processes. They should hand off more work to their team. They should show up more online.

The information is out there. That's not the problem. The real problem is doing it.

Showing up for the boring stuff. Doing the thing when the day is already packed and nothing about it feels urgent. Sticking with it long enough to actually see something change.

The agencies that come out on top over the next ten years won't be the ones with the smartest playbook. They'll be the ones who actually ran it.

The agencies still standing in five years aren't going to be the biggest ones. They're going to be the quickest on their feet.

Consolidation is happening whether anyone likes it or not, and most independent owners I talk to are just kind of watching it unfold. Not great.

Here's the thing though, nobody's beating the aggregators on spend. That fight is already over. What you can do is move faster than they can, pick a niche and own it, and run lean enough that you don't need to hire your way out of every problem.

AI and automation make that actually possible now in a way it wasn't five years ago.

So I'm curious. Do you think independent agencies can hang with the big aggregators over the long haul? Genuinely want to hear what you think.

The gap between where most insurance agencies are and where they could be isn't knowledge.

It's implementation.

Most agency owners know they need better systems. Know they should document their processes. Know they should be delegating more. Know they need to build a presence online.

Knowing isn't the gap.

The gap is ex*****on — doing the thing consistently, even when it's not urgent, even when the day is already full, even when results aren't immediate.

The agencies that will win the next decade aren't necessarily the smartest ones. They're the ones that actually do the work.

The ROI of a VA isn't just financial. It's cognitive.

Every task you're doing that a VA could do isn't just costing you money. It's costing you the mental bandwidth to think about the things only you can think about.

Growth strategy. Key relationships. Product decisions. Culture.

None of those happen well when you're also handling certificate requests, follow-up emails, and data entry.

The best agency owners I know aren't necessarily the best at everything. They're the best at identifying what only they can do — and relentlessly removing everything else from their calendar.

The agency that runs without you isn't a fantasy. It's an engineering problem.

Most owners believe their agency "needs" them for everything because they've never designed it not to.

The test: if you took 2 weeks completely off — no calls, no email, no Slack — what would break?

Whatever breaks is your systems gap. Not your team gap.

The owners who've actually built this:
→ Documented every decision they make regularly
→ Delegated authority levels in writing
→ Built dashboards that show performance without a meeting
→ Accepted that "good enough" decisions by a team beat "perfect" decisions bottlenecked through one person

This is buildable. Most just never start.

The event that changed how I think about the insurance industry didn't happen at a conference.

It happened in the parking lot after one.

Two agency owners, standing by their cars for 90 minutes, solving problems neither of them could solve alone.

That's the real value of getting in the room.

Not the keynotes. Not the vendor booths. The unscheduled, unscripted conversation with someone who is three steps ahead of you on the exact problem you're working on right now.

The best investments I've made in this business came from being in the right room at the right time.
