Customer Concentration: The Hidden Risk Many Owners Miss

Imagine a business owner tells me:
"We have an incredible client relationship. One customer represents nearly 40% of our revenue."

At first glance that sounds wonderful.
Strong relationships are valuable.
Loyal customers are valuable.
Revenue growth is valuable.
But from a buyer's perspective, a different question often appears:
"What happens if that customer leaves?"
Suddenly what looked like strength may create concern.
Customer concentration risk occurs when a significant percentage of revenue depends heavily on one or a small number of clients.
The concern isn't that those customers are bad customers.
The concern is dependency.

If one relationship changes unexpectedly:
• Revenue could decline
• Cash flow could be affected
• Business stability could change
• Valuation may be impacted

This does not mean owners should avoid building strong relationships.
Quite the opposite.
Strong relationships matter.

The objective becomes balancing growth with diversification.
Reducing unnecessary risks can help create greater stability and potentially increase long-term value.

Sometimes increasing value isn't about adding something new.
Sometimes it's about reducing what creates risk.

Why Many Business Owners Overestimate Business Value

I completely understand why business owners often believe their business is worth more than buyers may ultimately pay.

You've invested years of your life.
You've sacrificed time with family.
You've worked through stress and uncertainty.
You've solved problems most people never see.
You know the effort behind every dollar earned.
The challenge is that buyers often evaluate a business differently than owners do.

Owners often see:
Years of hard work.
Buyers often see:
Risk.

They typically evaluate questions such as:
• How dependent is the business on the owner?
• How concentrated are revenues?
• Is profitability consistent?
• Are systems documented?
• Is there a management team?
• Are revenues recurring?
• How transferable are relationships?

Emotion understandably becomes part of valuation for many owners.
After all, businesses frequently become part of our identity.
But understanding value today can create an opportunity to improve value tomorrow.

Business valuation should not simply occur when someone is ready to sell.
It can become an important planning tool.

Knowing where value exists—and where risk exists—can help identify opportunities to strengthen the business over time.

Sometimes the question isn't:
"What is my business worth today?"
Sometimes the better question becomes:
"What can I do to increase its value over the next five years?"

Many business owners believe increasing revenue automatically increases business value. Revenue certainly matters. But revenue alone is often not what creates a highly valuable or transferable business.

Imagine two businesses generating similar revenue and similar profits.
Business A depends heavily on the owner.
The owner approves everything, manages key relationships, solves problems, trains employees, and handles important decisions.

Business B has documented systems and processes.
Employees understand their roles. Procedures are documented. Management responsibilities are shared. Operations continue running smoothly.

Which business do you think a buyer may find more attractive?

Most buyers look for predictability.
Predictability creates confidence.
Confidence often creates value.

Systems and processes can create:
• Greater consistency
• Better customer experiences
• Improved employee training
• Increased efficiency
• Reduced owner dependence
• Greater scalability

I often explain this another way:
If important information only exists in your head, your business may have unnecessary risk.

Many owners spend years becoming experts at what they do.
The challenge is that expertise must eventually become transferable.
One of the greatest gifts you can give your future self—and potentially a future buyer—is a business that runs through systems rather than memory.
Sometimes creating greater value begins with something much simpler than people expect:
Writing things down.
