Quietly shipped a piece of Novum tonight that I'm proud of — not because of what it does, but because of how it almost didn't get built.

We're building an AI trading platform where the order-lifecycle state machine has to be bulletproof. It's the layer that tracks every order from "signal generated" to "filled" to "stopped out" — fifteen possible states, dozens of transitions, zero tolerance for silent state changes.

Tonight we built it. 23 tests pass. 97% statement coverage, 94% branch coverage. Every illegal state transition throws an error, logs it, alerts. Every legal one emits telemetry. Crash-recovery tested. Concurrent-order race conditions tested. Paper-mode isolated from live-venue paths behind a hard boundary.

But that's not the part I'm proud of.

The part I'm proud of is what happened at the migration-number gate.

Our governance system has a rule — every migration gets the next free number, verified empirically against the repo HEAD, not from memory. The spec I'd written said "01XX" as a placeholder. The build agent went to HEAD to resolve it. Found 0102 had no SQL file on disk. The lazy path was "0102 is free, use it." The correct path was "read INDEX.md on HEAD verbatim before claiming anything."

The agent read INDEX.md. Saw 0102 was reserved for a different sprint's reassignment per Amendment #37. Stopped the build. Surfaced the collision with full receipts. Refused to guess.

That refusal-to-guess is what an actual production-grade AI co-builder looks like.

Five months ago we lost a week to a migration-number collision because nobody verified against HEAD. Tonight, the rule we wrote in blood — "empirical spec-pointer verification, not inheritance from memory" — saved us from doing it again.

The state machine is good code. But the governance catch is the milestone.

Day zero of Novum's paper trader. -13.6% in 23 trades.

Most founders would hide this. We're publishing it.

Here's what actually happened.

The AI didn't lose money because the strategy was wrong. It lost money because a code path inserted trades without ever calling the risk filter. The regime gate, the correlation limit, the slot cap — all built, all working, all bypassed. 23 trades went through a back door while the front door checked IDs.

We diagnosed it in hours. Two Claude instances, one in the codebase, one auditing the strategy. NULL values in the database told the story: every trade stamped "regime=?" Every one. Not a sampling error. A total bypass.

The damage breakdown:

73% of the loss = four altcoins the regime gate would have blocked

27% = a correlated cluster of top-15 longs that needed a second defense layer we hadn't built yet

Drawdown circuit breaker fired at -15% and contained it. That layer worked.

This is what serious operators want to see. Not a clean track record. Diagnostic muscle. A bug found, root-caused, fixed, and logged into a permanent operational ledger before a single dollar of real money was ever at risk.

The paper trader runs forever. No pause. No kill switch. Every signal, every decision, every user-submitted setup becomes training data. Months of independent calibration before any live activation. That's how you build a research engine that's defensible whether you ever get licensed to trade or not.

AI is going to run markets. Most "AI funds" right now are narrative premium dressed up as edge.
